Why new hires leave in the first ninety days, and what to change

Early attrition is rarely a hiring mistake. It is usually an onboarding gap. Four changes that make a measurable difference for small teams.

When a new employee leaves within three months, owners tend to blame the hire. Sometimes that is fair. More often, the person was a reasonable choice who arrived to find no clear role, no proper introduction, a late first salary because enrolment was not done, and nobody who asked how it was going until it was too late.

We see this from both sides, because we place people and we build onboarding systems. These are the four changes that reduce early exits most reliably in companies of ten to two hundred people.

1. Issue the appointment letter before day one, and get the enrolment done

A signed appointment letter and a UAN before the first day tells the employee that the company is organised and that they are expected. A first salary with deductions that do not match the offer, or a delay because paperwork was not done, tells them the opposite.

2. Write down the first month's goals

Half a page: what the role is responsible for, what good looks like in thirty days, who to ask. It takes the manager twenty minutes and removes the single biggest source of early anxiety.

3. Put the check-ins in the calendar

Thirty, sixty and ninety days. Structured, recorded, and owned by the manager. Most problems that end in resignation were visible at day thirty to anyone who asked.

4. Decide confirmation on evidence

Probation confirmation should be a decision based on the check-in record, not a formality that happens by default or a surprise rejection. Either outcome is fairer, and more defensible, when it is documented.
